Environment

The customer is a Belgian company that delivers solutions of a unique precision in the fields of cancer diagnosis and therapy. The company also offers sterilization and ionization solutions to improve the hygiene and safety of everyday life. The business unit Particle Therapy has acquired since 2006 several new contracts for the delivery of proton therapy systems and their maintenance. Several prospects are also expected to sign order in the short term. Due to this planned extension of its activities, the R&D department (also in charge of the engineering of the new systems), must evolve from a technology oriented organization to a market oriented organization and from the selling of prototypes to the selling of products.

Solution

Trasys has been first in charge of establishing a project management process to increase maturity, visibility and collaboration within the business unit through a continuous review and improvement process. Furthermore, we contributed to the Project and Portfolio Management (PPM) project through active involvement in tool and vendor selection process, and ultimately to ensure that the selected tool is configured to meet current business needs as well as providing recommendation to ensure optimal yield out of PT R&D’s investment into the tool. Finally, a process has been defined and established to allow for resource and capacity planning. The solution has been realized in 3 steps:

1.Evaluation of the existing procedures and tools according to the needs

2. Proposition of improvements for the project management processes

3. Implementation of the approved improvements and embedding of the processes into Project & Portfolio Management (PPM) tool.

Better product release cost reporting and budgeting which is a step closer to improve tighter budget control;

Increased communication and collaboration among team members through the improvement of existing tools and the introduction of a PPM tool which suits their need.
The ability to report on existing resource utilization, manage resource demand and plan for resource capacity;

The standardization of product release schedule by establishing key milestones, project phases, dependencies and resources requirement for each project, ensuring early detection of slippage and immediate corrective actions.
